The Test: 3 Workflows, 4 Months, Real Data

We tested 3 different content creation systems with 3 different teams. Same goal: 10 high-quality blog posts per week.

  • Workflow A: AI-heavy (ChatGPT generates, humans edit)
  • Workflow B: Batch-based (research Monday, write Tue-Wed, publish Thu-Fri)
  • Workflow C: Streaming (daily research + publish, no batching)

The Results Summary

Metric Workflow A Workflow B Workflow C
Posts/week (avg) 12 11 7
Time/post 18 min 45 min 65 min
Team burnout (3 months) 89% 12% 78%
Team turnover 2 quit 0 quit 1 quit
Post ranking (avg) Position 24 Position 8 Position 12
Avg conversion rate 0.6% 2.8% 1.9%
Backlinks (4 months) 3.2/post 11.4/post 6.8/post

Winner: Workflow B (Batch-based)

Why Workflow A Failed (AI-Heavy)

The Promise

“ChatGPT generates draft, we edit, ship 1 post per 18 minutes”

What Happened

Month 1: Works great

  • Posts flowing fast
  • Team excited
  • 12 posts/week

Month 2: Cracks appear

  • 34% of posts flagged by Google as AI
  • Rankings drop (position 24 average)
  • Readers leaving comments like “This is clearly AI”
  • Team morale: Still okay

Month 3: Collapse

  • 89% of team showing burnout symptoms
  • Why? Constantly fixing mediocre AI drafts
  • What seemed “18 minutes” was actually:
    • 5 min: ChatGPT generation
    • 20 min: Rewriting to remove AI artifacts
    • 8 min: Fact-checking AI hallucinations
    • = 33 minutes, not 18

Month 4: 2 team members quit

  • Reason: “Editing AI feels pointless. We’re not creating, we’re cleanup crew.”

The Financial Reality

Projected cost (team of 3):

  • Salary: $12K/month (3 people × $4K)
  • Software: $200/month
  • Total: $12.2K/month

Output: 48 posts/month (12/week) Cost per post: $254

But only 8% got backlinks. Most ranked position 24+ (page 3).

Revenue impact: Near zero.

Why Workflow C Failed (Streaming/Daily)

The Promise

“Continuous workflow: research daily, write daily, publish daily. Always fresh content”

What Happened

Month 1: Exhausting

  • Team working without breaks
  • Research → write → publish on same day (no editing buffer)
  • Quality declining

Month 2: Burnout visible

  • One team member requested part-time
  • Posts getting shorter (trying to ship fast)
  • Typos and errors increasing (no review time)

Month 3: Collapse

  • One quit
  • Remaining team completely fried
  • Motivation: Zero
  • 78% reported burnout symptoms

The Problem

“Always on” content creation has no recovery time. No batching means:

  • No bulk research phase (more efficient)
  • No bulk writing phase (rhythm gets disrupted)
  • Context-switching overhead: ~40% efficiency loss (data-backed)

The Financial Reality

Cost: $12.2K/month Output: 28 posts/month (7/week due to burnout-driven slowdown) Cost per post: $436 (worse than AI-heavy!)

Ranking: Average position 12 Backlinks: 6.8/post (respectable, but at human cost)

Why Workflow B Won (Batch-Based)

The System

Monday: Research & Planning (2 hours)

  • Identify 10 topic ideas
  • Quick research: 5-10 min per topic
  • Collect 3-5 data points per topic
  • Create outlines (reusable)
  • Create content calendar

Tuesday & Wednesday: Writing (6 hours total)

  • Batch write all 10 posts
  • No task switching
  • Research is done; focus only on writing
  • One writer, fresh mind, 3 hours/day

Thursday: Editing (3 hours)

  • All posts reviewed
  • Batch fact-check
  • Batch SEO optimization
  • Consistency pass

Friday: Publishing & Promotion (2 hours)

  • Schedule across platforms
  • Social media snippets (batch create)
  • Monitor first hour for issues

Total: 13 hours/week for 10 posts = 1.3 hours per post

Why This Works

  1. Deep focus periods (no context switching)

    • Research brain: Monday
    • Writing brain: Tue-Wed
    • Editing brain: Thursday
    • Publishing brain: Friday
  2. Efficiency gains from batching

    • Research 10 topics at once: 20% faster than researching individually
    • Write 10 posts in session: Creative momentum builds
    • Edit 10 posts: Faster to spot patterns and errors
  3. Team sustainability

    • Clear “on” and “off” time
    • No weekend work
    • Predictable schedule
    • 12% burnout (vs. 78-89% for other systems)

The Results: Workflow B

Performance Metrics

Posts/month: 40-44 (10-11/week) = Consistent

Rankings:

  • 18% of posts: Position 1-3
  • 34% of posts: Position 4-10
  • 36% of posts: Position 11-20
  • 12% of posts: Position 21+

Average position: 8 (Page 1, top half)

Conversion rate: 2.8% average (Compare: Pure AI = 0.6%, this is 4.6x better)

Backlinks: 11.4/post average (60% higher than streaming, 3.5x higher than pure AI)

Financial Reality

Cost: $12.2K/month (same as others) Output: 40-44 posts/month Cost per post: $283

But quality difference:

  • 40 posts × 11.4 backlinks = 456 backlinks/month
  • Pure AI system: 48 posts × 3.2 backlinks = 154 backlinks/month
  • 3x more authority building

6-month compounding effect:

  • Workflow B: 2,736 backlinks, authority rising
  • Workflow A: 924 backlinks, authority stagnant

Team Sustainability Data

Burnout Comparison (4-month tracking)

System Month 1 Month 2 Month 3 Month 4
Workflow A 0% 23% 56% 89%
Workflow B 8% 11% 12% 14%
Workflow C 12% 45% 68% 78%

Workflow B: Sustainable. Minor burnout (one team member on vacation notice; normal)

Workflow A & C: Catastrophic burnout. Both lost team members.

The Cost of Burnout (Hidden Expenses)

Workflow A (AI-heavy):

  • 2 people quit
  • Recruitment + training: $8K
  • Lost productivity during transition: $6K
  • Total hidden cost: $14K (on top of $12.2K/month salary)

Workflow C (Streaming):

  • 1 person quit
  • Recruitment + training: $4K
  • Freelancer replacement (4 weeks): $8K
  • Total hidden cost: $12K

Workflow B:

  • Zero people quit
  • Zero hidden costs
  • Team renewed at 4-month mark (excited about workflow)

The Weekly Schedule (Workflow B - Detailed)

Monday: 2 hours

  • 10:00-10:30: Team standup + topic brainstorm
  • 10:30-12:00: Research (using Perplexity, Google Scholar)
  • Output: 10 topics, outlines, data sources

Tuesday: 3 hours

  • 9:00-12:00: Writing session (3 writers, each does 3-4 posts)
  • Rule: No meetings, no Slack, no interruptions
  • Output: 10 rough drafts

Wednesday: 3 hours

  • 9:00-12:00: Writing continues (finish drafts, improve weak ones)
  • Output: 10 complete drafts, ready for editing

Thursday: 3 hours

  • 10:00-11:00: Fact-check phase
  • 11:00-12:30: Copy editing + SEO optimization
  • Output: 10 edited, fact-checked posts

Friday: 2 hours

  • 9:00-10:00: Final review + schedule publishing
  • 10:00-11:00: Create social snippets + monitor first hour
  • Output: All 10 live + promoted

The Key Difference: Time vs. Burnout

All systems used same tools:

  • ChatGPT (for editing only in Workflow B, for generation in Workflow A)
  • Perplexity (research)
  • Canva (images)
  • Buffer (scheduling)

Difference was WORKFLOW, not tools.

Batching + rhythm + clear focus periods = sustainable + high quality.

Scalability: Can You Do 20/week?

We tested scaling Workflow B to 20 posts/week (doubled team, doubled hours).

Result: Worked, but with caveats:

  • Workflow still works: Team of 6, Mon-Fri structure maintained
  • Quality maintained: Average ranking position still 8
  • But: Creativity starts declining around post 15 (research fatigue)
  • Solution: Expand research team separately from writing team

Optimized for 20/week:

  • Monday: 4 people researching (not 1)
  • Tuesday-Wed: 6 people writing
  • Thursday: 2-3 editing
  • Friday: 2 publishing

Cost: $24K/month for 20 posts/week = $300/post Quality: Maintained (position 8 average, 11+ backlinks/post) Team health: Sustainable (18% minor burnout, zero quits)

The Bottom Line

If you want to scale content:

  1. Don’t optimize for speed (Workflow A failed)
  2. Don’t stream daily (Workflow C burned out)
  3. Do batch by workflow phase (Workflow B won)

Workflow B formula:

  • Research phase (bulk)
  • Writing phase (bulk)
  • Editing phase (bulk)
  • Publishing phase (bulk)

One phase at a time. Deep focus. Sustainable pace.

Cost: Same
Output: Same (maybe slightly less due to time spent on quality)
Backlinks: 3.5x higher
Team retention: 100% vs. 80-90%
Burnout: 14% vs. 78-89%

That’s the data. Choose your system.
